What Is Effective Labor Rate (ELR)?
If you've ever pulled your numbers at the end of the month and wondered why your labor sales don't match what your posted rate says they should be, you've already run into the gap between posted labor rate and Effective Labor Rate. They're not the same number, and the difference between them is usually where a shop's profit is quietly leaking out.
The Formula
ELR = Total Labor Sales ÷ Total Labor Hours Sold
Take everything you billed for labor over a period and divide it by the actual hours you billed the customer for — not the hours your tech spent standing at the car, the hours you invoiced.
Why It's Different From Your Posted Rate
Your posted labor rate is the number on the door — say, $150/hour. That's your intended rate. ELR is what you actually collected, averaged across every job. The two drift apart for reasons that have nothing to do with your pricing being wrong:
- Comebacks you didn't rebill for
- Diagnostic time you ate because the customer didn't approve the repair
- Flat-rate jobs where the tech took longer than book time, but you only billed book time
- Discounts that came off labor instead of parts
- A tech who's slower than the flat-rate manual assumes
None of these show up as a line item. They just show up as a lower ELR than your posted rate would suggest.
Why This Number Matters More Than Your Posted Rate
You can post $180/hour and still be running a shop with a $95 ELR. That gap is real revenue you're not collecting for real work being done. Most owners never see it because total revenue can look fine even while ELR quietly slides.
How to Actually Move It
- Track it weekly, not monthly. A monthly number hides which week or which tech the leak started with.
- Audit your comebacks. A job redone for free is hours worked with zero labor sales attached.
- Look at flat-rate variance by tech. Consistently over book time is a training issue or a book-time issue — both fixable.
- Check where discounts are landing. Discounting labor moves ELR directly.
