Bay Utilization: Why Your Bays Are Probably Underused
Your bays are the actual production capacity of your shop. Every hour a bay sits empty during business hours is capacity that's gone for good — unlike a slow week in sales, you can't make up an empty bay-hour next week. Most owners have a rough sense that utilization "could be better" without ever putting a number on it, which makes it hard to know whether the problem is scheduling, staffing, or something else entirely.
The Formula
Bay Utilization % = Total Hours Bays Are Occupied With Work ÷ (Number of Bays × Hours Open) × 100
If you have 6 bays open 9 hours a day, that's 54 available bay-hours. If your bays were actually occupied with work for 38 of those hours, you're running at roughly 70% utilization.
Why Bays Sit Empty More Than Owners Realize
- Appointment clustering. Most customers want morning drop-offs, which means bays are slammed at 8am and sitting empty by 2pm.
- Waiting on parts. A car up on a lift with nothing to do until a part arrives is an occupied bay producing nothing — worth tracking separately from truly idle bays.
- No next car queued. A bay that finishes a job with nothing lined up behind it sits empty until someone notices and pulls the next car in.
- Bay-to-tech mismatch. More bays than techs, or techs clustered on certain job types, means some bays are structurally underused regardless of how good your scheduling is.
- One bottleneck bay. If your only alignment rack or heavy-duty lift is one bay, everything backs up behind it while your other bays may be sitting open.
Why This Number Is Worth Tracking Separately From Car Count
Car count tells you how many vehicles came through. It doesn't tell you whether your bays were the constraint or whether something else was — a slow day with low utilization is a demand problem, but a busy day with low utilization is an operations problem, and those need completely different fixes.
What Improves It
- Stagger appointment times deliberately instead of letting customers self-select all-morning slots.
- Keep a standby list of customers who'd take a same-day slot if one opens up from a cancellation.
- Track idle time by cause — waiting on parts is a different fix than waiting on the next car.
- Watch for a single bottleneck bay dictating the pace of the whole shop, and consider whether a second piece of equipment pays for itself in recovered capacity.
Bay utilization is hard to track by feel — it needs actual numbers on hours occupied versus hours available, which is exactly the kind of daily tracking that's easy to build into a habit and hard to reconstruct after the fact.
