What Is Average Repair Order (ARO)?
Average Repair Order is one of the first numbers people throw around when they talk about shop profitability, and it's also one of the most misunderstood. Owners hear "raise your ARO" and think it means upselling harder. It doesn't. It means finding and fixing the things that are actually keeping the number low.
The Formula
ARO = Total Revenue ÷ Number of Repair Orders
Take your total revenue for a period and divide it by however many invoices you closed in that same period. That's your average ticket.
What Moves ARO — and What Doesn't
Raising ARO isn't about talking customers into more work. The shops with strong AROs usually aren't selling harder — they're catching more of what the car actually needs and presenting it well.
What actually moves it:
- A thorough multi-point inspection on every car, every time
- A service advisor who can explain why something matters, not just that it's needed
- Photos or video of the actual issue instead of a verbal "you need brakes"
- Consistent follow-up on declined work
What doesn't move it, or moves it the wrong way:
- Pressuring customers into services they don't need
- Padding invoices with unnecessary line items
- A tech who skips the inspection because the car's "just here for an oil change"
Why Low ARO Often Isn't a Sales Problem
If your ARO is lower than you'd like, the instinct is to tell your advisors to "sell more." Usually the real issue is upstream: inspections aren't being done consistently, what's found isn't documented well enough to explain, or declined work isn't tracked for follow-up.
Fix the inspection and documentation habit first. The sales conversation gets a lot easier when the advisor actually has something real to point to.
Tracking ARO the Right Way
ARO by itself is a lagging indicator.
